Client Onboarding Through Modular Product Strategy

🗂️ Background
​
Originally initiated as a UX-led proof of concept, Client Configuration aimed to streamline how new clients are onboarded across multiple IPG Mediabrands agencies. The idea was to reduce the weeks--or sometimes months--it took to gather, validate, and centralize key client data across Sales, Legal, Ops, Finance, and Tech teams.

As the lead of the Business Analysis / UX group, I helped shape the early wireframes and requirements. Following a reorg, I transitioned into a Senior Strategic Product Owner role, and ownership of the product formally moved into Product Management.

🔄 Pivot to Execution: Business Manager
Shortly after, our department won an RFP to build a scaled-down version of Client Configuration, which we branded internally as Business Manager. This version was tailored to one agency’s onboarding team.

Originally delegated to a junior PM based in Chicago, I stepped in to lead day-to-day product delivery when he went on vacation--owning everything from kickoff to launch.


🛠️ Development & Architecture
We began development in Bogotá, Colombia with four full-stack developers using React + Carbon Design, but we quickly hit roadblocks:
  • React proficiency was limited
  • Language barriers slowed progress
  • Communication friction grew across time zones
I made the strategic call to move development back to New York, where we rebuilt the entire front end, integrated with API services, and met our revised launch target of December 3rd.

Users could specify creative agencies, value-based models, MSA documents, and logos.

Media Services & Channel Selection
Dynamic form controls allowed teams to associate media services by agency and market.

File Upload & Channel Configuration
Multi-document upload and inline grid editing let users associate deliverables across services.

Expanded Business Manager View (Beta)
Post-MVP, we supported full logo uploads, editable status, and versioning across systems.

 Billing & Approver Tab 
This final tab modularized billing data, site setup, and user-level permissions.

🤝 Cross-Functional Impact
I worked across departments--Finance, New Business, Operations, and Legal--to redesign the product's modular structure for scale:
  • Created stakeholder council to prioritize sprints
  • Identified personas for self-service onboarding
  • Built roadmap to push out features every 2–3 sprints

📈 Results
  • Delivered fully functioning MVP with 2-week delay after global dev reset
  • Rebuilt front end using NYC team and new component architecture
  • Defined scalable Client Configuration 2.0 to power onboarding across multiple IPG agencies
  • Enabled faster onboarding and visibility into setup gaps previously tracked offline

🔄 Phase 2: Client Configuration Scales Up
With the success of our initial MVP launch, we gathered feedback from agencies across the holding company. It was clear that the product needed to do more than just centralize onboarding—it had to intelligently scale across business units, markets, and clients. Phase 2 focused on:
  • Global client relationships
  • Parent/child hierarchies
  • Permissions by market and agency
  • Clean, searchable dashboards

🔍 Enhanced Client Search & Discovery
We rolled out a modernized search interface that allowed users to filter by client name, category tags, country, or agency. Each card showed high-level metadata like creation date, logo, associated markets, and primary agency.

➕ Global Client Creation
The New Client modal enabled support for:
  • Master/Parent client flags
  • Multi-agency visibility
  • Global account identifiers
  • Access sharing across business units
This allowed us to decouple client entries from a single agency or geography.

🗂️ Client Landing Page
We introduced a centralized, widget-based view for each client, organizing data by key themes:
  • Client Info
  • Services
  • Taxonomy
  • Financial Terms
  • Reporting
  • Documentation
  • Tools & Platforms
This made cross-department collaboration easier and served as a “homepage” for each client’s configuration.

📭 Empty State & User Access
To improve onboarding, we introduced a clean empty state experience with contextual CTAs for users to either request access or start a new client setup--based on permission level.

​📐 Outcome of Phase 2
  • Allowed 2000+ clients to be indexed, searched, and viewed by authorized users
  • Built a foundation for global-to-local data hierarchy
  • Standardized how new brands and agencies onboarded clients
  • Improved UI consistency and scalability across new user roles
